Complexity is built like a tower: layer on layer. The non-obvious law is that you do not advance to the next layer until the current one gives you an observable signal that it can hold weight. Not a feeling of readiness — an actual signal: something you can point to, that persists, that indicates load-bearing capacity, and that exists independently of how badly you want to move on.

Skip the signal and you don't get graceful degradation. You get collapse — and not just of the layer you over-reached on, but of the layers beneath it too, because they were never actually verified at that height.

Why it matters

Almost every failed ambitious build — a product, an org, an AI system, a personal transformation — fails the same way: it advanced on hope instead of evidence. The proof-of-concept "worked" (once, in a demo) and that got treated as a stable signal. It wasn't. "It worked once" and "it holds weight under load" are different categories, and the gap between them is exactly the size of the risk you're carrying.

This reframes being stuck. Stuck isn't a failure of intelligence or effort — it's usually a signal that a lower layer isn't actually complete, and you're trying to build vision-of-the-next-step on unstable ground. The move isn't to push harder at the fog. It's to go back and finish the layer underneath until the fog clears on its own.

How to think with it

  1. Name the layers of whatever you're building. If you can't name them, that's the first problem.
  2. For the layer you're standing on, ask: what observable, independent signal would prove it can hold weight? Not "I feel like I get it" — what could someone else check?
  3. If the signal is absent, treat it as diagnostic, not as an obstacle to push through. Absent signal = the layer has a gap. Find the gap, close it, then re-check.
  4. When the next layer's requirements suddenly feel obvious rather than invented — that's the sign the current layer is genuinely done and you've earned the altitude to see from it.

Honest caveat. What this doesn't cover: the operational definition of the signal for a specific system — the gates that make the layers refuse to advance on their own.
